If you’re looking for buzz words and current trends in IT, you won’t have to search too far before you come across “Consumerisation of IT” and “Bring Your Own Device (BYOD)”. Some say BYOD has been around in one form or another for years, but only now is it becoming a term that you’re likely to hear in the CIO’s office in big business. So what exactly are we talking about here?

Bring Your Own Device is the phrase that has been coined to describe the practice of employees using their own mobile phone, laptop, tablet or other portable communication device for business purposes, rather than using a device issued to them by their employer. For the first time on a large scale, the choice of technology will be based on user preference rather than corporate IT policy. A concept that would, at one time, have been unthinkable, is now increasingly becoming part of corporate IT strategy, due in part to the continued consumerisation of IT, and partly as corporate IT policy makers start to realise that it’s not just the user that can benefit.

As people’s personal and professional lives become more coupled than ever before, the pressure grows from employees who want to use the same devices that they manage their personal affairs with, in the workplace. This provides a driver for consumerisation, which becomes greater still when combined with the fact that consumer devices are now more capable than standard issue business devices.

This is not a new phenomenon, as previously gaming devices were more powerful than business PCs, but new consumer devices are now portable and more suitable for servicing business needs as well as personal use. This pressure brings challenges for IT departments but there is also growing evidence of benefits to the employer. Whilst employers are perhaps most likely to dip their toe into BYOD by initially permitting employees to user their own smart phones for accessing email and other non-sensitive applications, the ultimate end point for BYOD is full virtualisation of the desktop, or desktop as a service (DaaS), enabling users to access a full suite of corporate desktop applications from any device, regardless of location.

Market Research and Predictions
So what do the market research experts and industry forecasters have to say about BYOD? In Gartner’s Gartner Top Predictions for 2011: IT’s Growing Transparency and Consumerization, they predicted that “by 2014, 90 percent of organisations will support corporate applications on personal devices”.

Forrester have a similar message, reporting that 59% of companies surveyed are already supporting the use of personal smart phones. Only 10% of respondents stated that their IT policy explicitly prohibits the use of personal devices. It’s feasible that this 10% consists largely of banks and other businesses that hold large amounts of highly secure and sensitive data, and this hints at some of the concerns and possible obstructions to implementing BYOD in certain environments. 16% of respondents to Forrester’s survey revealed that they support all personal devices, whilst 14% currently support only devices from a controlled list. 83% expected to support the iPhone in the next 12 months, while 77% expected to support smart phones run on Google’s Android mobile operating system.

Perhaps of greatest interest is Cisco’s research in this area. The Cisco 2011 Annual Security Report goes into some detail on BYOD and the increasing expectations of Generation Y employees when it comes to the use of personal devices in the corporate environment. Focussing on security, this report isn’t all positive with regard to BYOD but it makes interesting reading. The report suggests, with a hint of sarcasm, that “your “millennial” employees, the people you want to hire because of the fresh ideas and energy they can bring to your business, show up to their first day on the job toting their own phones, tablets and laptops, and expect to integrate them into their work life. They also expect others, namely IT staff and CIOs, to figure out how they can use their treasured devices, anywhere and anytime they want to, without putting the enterprise at risk”. The Cisco Connected World Technology Report goes further, profiling the “Anytime, anywhere young worker” and the “Connected college student”.

Cisco Connected World Technology Report profile of the “Anytime, anywhere young worker”:

•	Prefers an unconventional work schedule, working anytime and anywhere.
•	Believes he should be allowed to access social media and personal websites from company issued devices.
•	Checks Facebook page at least once a day.
•	Doesn’t believe he needs to be in the office on a regular basis.
•	Believes that IT is ultimately responsible for security, not him.
•	Will violate IT policies if it’s necessary to get the job done.
•	Owns multiple devices, such as laptops, tablets and mobile phones.

Cisco Connected World Technology Report profile of the “Connected college student”:

•	Would hesitate to work at a company that banned access to social media.
•	Wants to choose devices to bring to work, even her personal laptop and gadgets.
•	Doesn’t want to work in the office all the time – believes she’s more productive when she can work from anywhere, anytime.
•	If forced to choose, would pick internet access over having a car.
•	Not very concerned about protecting passwords.
•	Checks Facebook page at least once a day.
•	Allows other people, even strangers, to use her computers and devices.

Figure 1, taken from the Cisco report, illustrates the spectrum of options from fully office based working, to being able to access anything, on any device, from anywhere. The suggestion is that the modern day employee expects to be on the right hand side of this picture.

Existing Policies
BYOD isn’t just one to watch for the future. Policies have already been rolled out by big name businesses. Perhaps not surprisingly, as a company who include desktop virtualisation in their product portfolio, Citrix have been keen to embrace BYOD. Their approach has been to follow a few key steps. Staff wishing to participate, apply to their line manager requesting membership to the BYOD programme. Employees accepted onto the programme are then given $2100 to buy a device. Citrix provide the antivirus software but the employee is required to install it. The employee must also buy a service contract. Whilst Citrix will provide application support, they will not support the device. Employees must connect through Citrix’s SSL VPN Secure Access Gateway.

Adopting BYOD
It’s not just organisations with expertise in the relevant technologies that are looking to get involved. One of Bluefish’s clients is in the early stages of embarking on a BYOD programme. Smiths Group, a UK headquartered FTSE 100 client for whom Bluefish has conducted consultancy engagements, has a positive view on BYOD but they’re taking a measured approach.

Bob Silvester, VP for Service Management and Integration at Smiths states, “We are very much in favour within Smiths Business Information Services of adopting a BYOD culture across the group, but are not quite ready to go all the way for a number of reasons”. Silvester goes on to add that the main reason for not diving in at the deep end is that deployment of Mobile Device Management (MDM) is seen within Smiths as a necessary precursor. He adds, “Our expectation is that MDM will take away the need for resources required to set up new users as it is almost exclusively a self service approach to device start up, more importantly it will offer us a level of security at the centre that we would not otherwise have.”

This approach from Smiths proactively addresses two of the concern areas with BYOD, namely security and the requirement for resources with expertise on a wide range of devices. Smiths are already carrying out some internal trials, with approximately 75 employees trialling the use of personal iPads on corporate infrastructure. At this early stage the trial is primarily focussed on email, calendars and contacts but also includes some accessing of specific corporate applications.

Silvester sums up the Smiths Group approach by saying, “So our current thinking is to start small, implement MDM as a foundation in the centre, introduce policy to ensure a sensible set of rules and expectations are in place, then slowly open the gates for additional functions to participate as we gain increasing comfort from the maturity of the users and our ability to support them, whilst protecting company intellectual property in the process”.

Benefits of BYOD
Whilst it’s the employees, as end users, who are providing the momentum behind the BYOD wave, large corporate organisations would not be embarking on BYOD programmes without some evidence that they can also benefit. The benefits to the employee are that they will be able to manage work and personal affairs from one device, a device of their own choosing. They will also gain greater flexibility in where and when they work and in some cases will receive an allowance from their employer to buy a smart phone, tablet or laptop of their choice that they will be able to use in their own time, not just in the workplace. For the employer, the potential benefits include reduced costs, greater productivity through increased flexibility, and improved attraction and retention of personnel.

Reduced costs may be achieved in several ways, depending on what the company writes into it’s BYOD Policy. If a company introduces BYOD without offering employees an allowance to purchase a device, there is an obvious saving to be made on purchasing hardware. If businesses take a similar approach to Citrix, and require that the employee takes out their own maintenance contract, a further saving is achieved as the IT department will provide support at application level but not at device level. This, in turn, enables IT departments to focus more on strategy and proactive initiatives, rather than being swamped by trouble tickets that relate to hardware and OS problems.

Some of the other benefits are less easily quantified but will be attractive to the employer nonetheless. There is some evidence that BYOD increases staff productivity by enabling greater flexibility in where and when employees can work. A survey of 1100 mobile workers, conducted by iPass, found that “employees who use mobile devices for both work and personal issues put in 240 more hours per year than those who do not”. If these findings, albeit from a small survey population, are typical across a wider working population, this would equate to a significant kick back for employers in terms of additional effort from their workforce.

There is also a theory that the flexibility and ease of managing work and personal affairs together makes for happy staff, so a BYOD policy may also help to attract and retain high calibre personnel. It may seem fanciful to think that the existence of a BYOD policy could be a critical factor in an individual’s decision on whether to accept an offer of employment, but the Cisco findings on Generation Y professionals and college students certainly suggest that the flexibility that BYOD can offer is an important consideration for potential employees.

Concerns with BYOD
So what are the concerns with BYOD? One of the main concern areas is security, and this may well prevent certain types of business from being able to fully embrace BYOD. Organisations that hold sensitive customer data would quite possibly require a greater degree of convincing that BYOD wouldn’t compromise their high information security standards. The security concerns around BYOD aren’t necessarily an insurmountable hurdle but will create new challenges for IT and security experts to build robust solutions and maintain these solutions as new devices and operating systems come onto the consumer market. For the first time, corporate infrastructure will be accessed via devices that aren’t owned and ultimately controlled by the IT department.

There is also a concern in some quarters that supporting BYOD will mean increasing resource levels, or at least increasing training for existing resource, to support multiple devices and operating systems. A survey by Dimensional Research, commissioned by DELL KACE, supports this concern, with 59% of respondents indicating that their IT department has already taken on support of more operating systems due to employees bringing their own devices to work.

Some of the concerns around BYOD can be addressed by putting in place a comprehensive BYOD policy. For example, the Citrix approach that was overviewed earlier in the article would address the problem of increased resource and expertise requirements. The Citrix policy is that the IT department will provide support on applications, just as they would have done prior to BYOD, but not on the device or OS. The user is responsible for making appropriate arrangements to cover support of their hardware and OS. Similarly, the Smiths Group approach is to avoid increased requirements for device and OS expertise by making MDM one of the cornerstones of their BYOD policy, with the emphasis on self service when it comes to device management.

In summary, it seems fair to conclude that BYOD is already more than just a prediction for the future. It’s here, and it’s apparent that the concept of BYOD is attractive both to end users and their employers. Like all IT trends, only time will tell if BYOD becomes the norm in the corporate world or whether it will fall by the wayside due to challenges in implementing it, or a failure to realise the anticipated benefits.
